Hiring for AI work is confusing right now because titles are cheap and responsibilities are not.
One company calls someone an “AI engineer” and expects prompt templates. Another expects evaluation harnesses, security boundaries, and production reliability.
So a hiring plan shouldn't start with job titles. It should start with: what are we building, and what operating model will keep it alive after launch?

Step 1: decide what “AI work” means for your company
Two companies can both say “we’re doing AI” and mean completely different things.
Answer these first:
- Is this internal productivity (dev workflows, support deflection)?
- Is this customer-facing product functionality?
- Is this compliance-sensitive (PII/regulated data)?
- Do we need 24/7 reliability, or is “business hours” acceptable?
Your answers determine team design.
Step 2: choose a team shape (platform vs embedded vs hybrid)
The common shapes:
- Central platform team: owns shared infrastructure, eval harnesses, guardrails, and model/vendor governance.
- Embedded product teams: ship AI features inside products and workflows.
- Hybrid: a small platform core plus embedded “AI owners” per team.
Startups often begin embedded. Enterprises often need platform governance early. SMBs usually benefit from hybrid.
Team design examples (what “good” looks like at different sizes)
The words “platform” and “embedded” are abstract. Here are a few concrete patterns that show up in healthy teams.
Startup (small team, fast feedback)
- One end-to-end owner for the first workflow (design, build, rollout, and monitoring).
- A part-time security/ops reviewer (internal or external) who reviews data boundaries, logging, and incident basics.
- A clear “kill criteria” for experiments: if it doesn’t hit threshold by date X, stop or narrow scope.
Startups win by shipping and learning, but you still need someone accountable for quality and rollback.
SMB / mid-market (multiple stakeholders, real operations)
- A tech lead who can translate business workflows into acceptance criteria and evaluation.
- A platform-ish engineer (or DevOps/SRE partner) who owns environments, deploys, and cost controls.
- A workflow/product owner (sometimes a PM, sometimes an ops leader) who owns “what success means.”
This is the stage where “AI work” becomes cross-functional. Your hiring plan should reflect that.
Enterprise (compliance, procurement, and scale)
- A small central governance and enablement group (tool approvals, evaluation standards, security guardrails).
- Embedded owners per product or department who can deliver within those guardrails.
- A clear vendor/model change process so you’re not re-litigating risk on every project.
Enterprises don’t need more hype. They need an operating model that doesn’t collapse under audit or incident pressure.
What to hire first (practical role sequences)
If you are building an AI capability from zero, sequencing matters more than titles.
Examples that work in practice:
- Startup: one strong engineer who can ship end-to-end, plus part-time security/ops guidance. Add a second engineer once evaluation and deployment are stable.
- SMB/mid-market: a delivery lead (tech lead or staff engineer) plus a product/workflow owner. Add QA or SRE support as soon as the workflow touches customers.
- Enterprise: a small platform core (policy + evaluation + reliability) before you scale embedded teams. Otherwise every team reinvents guardrails and procurement blocks you later.
If you can't afford all roles, be honest and reduce scope. Understaffed AI projects don’t fail loudly. They fail with slow drift and rework.
Step 3: hire for the skills that compound
Tool familiarity changes monthly. These skills persist:

- data boundary discipline (permissions, retention, logging)
- engineering fundamentals (testing, performance, maintainability)
- reliability (runbooks, rollback, monitoring)
- communication (decision logs, stakeholder clarity)
If you hire only for “prompting,” you will end up hiring again.
Compensation without numbers: level the risk and ownership
You don’t need a public comp report to make sane decisions. You need to be honest about what the role is accountable for.
Compensation tends to rise with:
- blast radius: does their work touch customers, money, or compliance?
- operational ownership: are they on the hook for incidents and uptime?
- cross-team leverage: do they define standards/tools that many teams depend on?
- ambiguity: are they expected to turn “we want AI” into a shipped workflow with measurable outcomes?
If a role includes incident ownership and governance responsibility, it’s senior by definition, even if you call it “engineer.”
Step 4: build an interview loop that tests reality
An interview loop that works for many roles:
- Workflow design: “Design a support deflection assistant with permissions. What are the acceptance criteria?”
- Evaluation task: “Here are 10 examples. Propose a rubric and a ship threshold.”
- Security/ops discussion: “What logs do you keep, and how do you handle prompt injection?”
- Engineering deep dive: tests, integration, rollout plan, rollback plan.
Step 5: compensation and leveling (without inventing numbers)
Compensation varies too much to give universal numbers. What you can do is level roles based on ownership:
- Who owns production incidents?
- Who owns evaluation strategy?
- Who owns cross-team governance and policy?
- Who owns vendor/model decisions?
Those responsibilities map to seniority more reliably than a title.
Hiring vs contracting: when to use consultants (and when not to)
Many teams try to “hire their way out” of uncertainty. Others try to “contract their way out” of ownership. Both can fail.
A simple rule:
- Use consultants when you need speed, a safe operating model, or a short discovery into what you should build.
- Hire when you need long-term ownership of production workflows and ongoing iteration.
If you do bring in external help, make sure your hiring plan includes the internal owner who will take over. Otherwise you don’t have a plan, you have dependency.
A simple 90-day hiring plan timeline (so this doesn’t drift)
If you’re building an AI capability, time disappears fast. A clean 90-day plan looks like:
- Weeks 1-2: define workflows, data boundaries, and success metrics; decide team shape.
- Weeks 3-6: run interviews for the first owner role (the person who will ship and operate the first workflow).
- Weeks 7-10: hire the next constraint (often platform/ops or data), based on what slowed down the first delivery.
- Weeks 11-12: formalize evaluation and incident basics so you’re not reinventing them per project.
This gives you enough structure to move, without pretending you can design the whole org upfront.
